The head of clinical operations struggled with executing a strategy to implement an enterprise-wide informed consent and consent digitization. They wanted a single system to cover all core processes, but different business units had both different core processes and different needs. As a result, the project had been stalled for 2 years while representatives from different business units lobbied for their specific needs to be prioritized above others, and for their business unit to be first in implementation.

Transformation

Organized internal workshops to gain buy-in for a new program approach, creating an environment of trust and cooperation. Coached the head of the program on ‘influencing the organization’ and leading ‘from the balcony’ instead of ‘from the orchestra’. Created broad-based guidance, workshops, and decision guides to help business units to understand adoption readiness.

Execution

Reduced the size of the workstreams to make them more manageable.  Focused on designing and deploying ‘early experiences’ to gain organizational buy-in and accelerate learning through short sprint cycles. Built a new operating model based on agile principles and replaced a monolithic informed consent waterfall approach.

Infrastructure

Recruited internal ‘rotational talent’ to gain additional throughput while keeping headcount budget flat. Created dashboard to drive visibility. Iterated tactical but incremental “products” to deliver the first digitally consented study.

Kaizen

Developed a cadence of continuous improvement to ensure agility and responsiveness in addressing ongoing challenges and adapting to uncertainty.
